The three stages every CRM should have

Most pipelines mirror the sales story: contacted, meeting, proposal, won. Useful, but those stages describe the deal. The stages that describe the system, where the ball is, when to come back, why you lost, are the ones almost every CRM is missing, and they're where the revenue quietly leaks.

01 · The gap

Deal stages describe progress, not responsibility

Open any pipeline and look at a deal sitting in "Proposal sent." What should happen next, and whose move is it? The stage doesn't say. It records how far the deal got, not who owes the next action, so deals sit "in progress" for weeks while both sides politely assume the other is on it. A pipeline that only tracks progress is a museum of past activity. To manage flow, it also has to track responsibility and time, and that's exactly what three specific stages add.

1. Waiting on usAny deal where the next move is ours, with an SLA on how long it may stay. Reviewed first in every pipeline meeting.The silent stall: deals dying not from a 'no' but from your own unanswered thread. This stage makes your side's debt visible and dated.
2. Nurture, with a wake-up ruleNot dead, not active: parked with a concrete re-entry trigger, a date, a funding round, a contract renewal, and an owner for the wake-up.The graveyard-called-nurture: hundreds of 'maybe later' contacts nobody will ever touch again because 'later' was never defined.
3. Closed-lost, with a reason and a revisit dateNo deal closes lost without a reason from a fixed list, and, where honest, a revisit date. Reasons get reviewed monthly as a report.Learning nothing twice: without a loss taxonomy you can't see whether you lose on price, timing, or a competitor, so every quarter you lose the same way.

None of these stages is about the buyer. They're about your system: its debts, its timers, and its memory. That's why they're missing from default pipeline templates, which were designed to forecast deals, not to run an operation.

03 · Installing them

One export, three rules, one weekly review

1. Export by last activityEvery open deal, sorted by days since last touch. The stale half of this list is your 'waiting on us' and 'nurture' backlog, currently invisible.
2. Define exit criteriaEach new stage gets one rule for entering and one for leaving. A stage without an exit rule is a shelf.
3. Wire the timersSLA alerts on 'waiting on us', scheduled wake-ups on nurture, a monthly loss-reasons report. The stages run themselves; humans handle what the timers surface.
4. Review weekly, in this orderWaiting-on-us first, wake-ups due second, new deals last. The meeting stops being a forecast recital and starts clearing debt.

The check for this week is step 1 alone. If you can't say which open deals are waiting on you, your pipeline has a stage missing, and it's probably the most expensive one.
